I'm Tim Bucciarelli. I help small specialty retail and eCommerce businesses run tighter, more profitable operations — drawing on 12+ years as a retail and eCommerce merchant operator, and five years as an agency leader managing commerce platform strategy for mid-market and enterprise clients.

I've sat on both sides of the table: as the operator making the calls, and as the outside advisor brought in to fix what wasn't working. That combination, paired with a structured analytical approach, lets me identify risks and opportunities other advisors miss — and turn them into concrete recommendations built around your operations and strategy.

Step 1 — Initial Discovery

No charge

A short conversation with you and key staff to understand how the business runs today: operations, merchandising, margin awareness, systems, and pain points. You'll receive a written summary of findings and a proposal for what a deeper engagement could uncover.

Step 2 — Deeper Discovery & Recommendations

Structured interviews with staff and management, a review of available data, and analysis of operational, merchandising, and margin practices — resulting in a written audit with concrete, prioritized recommendations. Not a generic best-practices list: specific findings, tied to your business.

Three tiers available depending on depth needed, from a focused audit to a full audit with hands-on training to help recommendations stick.

Step 3 — Ongoing Advisory

Continued access to me as an advisor — second opinions on pricing, vendor decisions, new product lines, and accountability on whether changes are actually taking hold. Retainer-based, with hourly work available beyond that scope.

AI: Where It Actually Helps (And Where It Doesn't)

Available as an add-on within Deeper Discovery or Ongoing Advisory. I'll help you find the concrete, low-lift use cases worth adopting — and tell you honestly where the cost or complexity isn't worth it yet. If your needs grow into something more technical, I'll help you find the right team for that, rather than try to be that team myself.

About

I spent twelve years at Formaggio Kitchen, a specialty food retailer, eventually as Director of eCommerce with full P&L responsibility — leading a platform migration that grew site traffic 130% and online revenue 80%, while managing POS systems, vendor relationships, and international sourcing across four retail locations.

I followed that with five years at IronPlane, a digital commerce agency, where I managed a portfolio of around a dozen mid-market and enterprise clients — leading executive relationships, building client health frameworks, and managing partnerships across the commerce ecosystem (Adobe Commerce, BigCommerce, Shopify, and others).

That combination is what I bring to Smart Commerce Consulting: I know what it's like to make the calls as an operator, and I know what it takes to advise a business from the outside with structure and clarity. I'm not here to hand you a generic playbook — I'm here to understand your business specifically and help you make it more profitable.
